bridging the gap between learning and performance

The purpose of Consolidate is to transform newly acquired knowledge and individual skills into confident, integrated performance.

While the Upskill phase focuses on developing discrete capabilities, such as learning each discreet step in conducting a discovery conversation - gaining permission to ask questions, asking open ended questions, confirming understanding, and following up for clarity - the Consolidate phase focuses on combining those capabilities into consistent workplace performance. Learners repeatedly practice applying multiple skills simultaneously in increasingly authentic and complex situations until those behaviors become natural, adaptable, and reliable.

Consolidate answers the question: How will learners develop the confidence and competence to perform successfully in the real world?

Why Consolidation Matters

Learning does not end when a learner understands a concept or successfully demonstrates a skill once.

Real work rarely requires employees to perform isolated tasks. Instead, they must simultaneously recall knowledge, communicate effectively, solve problems, adapt to changing circumstances, manage emotions, and make sound decisions all while responding to unpredictable situations.

For example, a manager conducting a performance conversation is not simply delivering feedback. They must establish trust, actively listen, ask effective questions, manage emotional reactions, coach toward improvement, and agree on next steps. Each of these may have been learned independently during the Upskill phase, but successful performance requires integrating them into a single, fluid interaction.

Consolidation is where individual capabilities become professional competence. The distinction between Upskill and Consolidate can be summarized as follows.

Upskill

Consolidate

Develops individual knowledge and skills

Integrates multiple capabilities into authentic performance

Focuses on learning

Focuses on application

Builds understanding

Builds competence

Teaches techniques

Develops judgment

Practices individual behaviors

Practices complete performance

Controlled environment

Realistic, dynamic environments

Both phases involve practice, but they serve different purposes.

During Upskill, learners may practice giving feedback. During Consolidate, they conduct an entire performance review with an employee who reacts unpredictably, raises objections, becomes emotional, or introduces competing issues.

Research on expertise consistently shows that competence develops through deliberate practice rather than repetition alone.High performers improve because they repeatedly perform realistic tasks, receive timely feedback, reflect on their performance, and try again.

Characteristics of Effective Consolidation

Effective consolidation experiences share several characteristics.

They are:

  • Authentic

  • Challenging

  • Feedback-rich

  • Reflective

  • Increasingly complex

Rather than practicing isolated techniques, learners perform complete tasks under conditions that resemble the workplace. As proficiency grows, guidance decreases while complexity increases.

Key Takeaways

The goal of Consolidate is not simply to help learners perform correctly. It’s to help them perform confidently, consistently, and flexibly across a wide range of situations.

The Solution Architect should therefore design practice that:

  • Integrates multiple capabilities.

  • Mirrors authentic workplace situations.

  • Includes realistic consequences and variability.

  • Provides frequent, actionable feedback.

  • Encourages reflection and refinement.

  • Progressively increases difficulty.

  • Builds automaticity without sacrificing judgment.

The purpose of Consolidate is not to teach another skill. It is to transform individual capabilities into integrated, confident, and adaptable performance through authentic practice and feedback.
